Some of the most consequential decisions in a workplace project happen before design officially begins. Space requirements are estimated, sites are evaluated, and ideas around schedule and budget begin to form. These early decisions often have significant downstream effects.
During this critical window, the table can include some combination of the client, a broker, a third-party project manager, or even a general contractor. Notably absent? An architect or designer. Two factors usually cause this disconnect:
The result is a blind spot at the moment when decisions have the greatest leverage. The project advances toward kickoff without design judgment in the room. By the time a designer is engaged, some of the most important choices may already be settled, and design is asked to make them work. The problem isn’t a lack of experts at the table. It’s that an important perspective arrived too late.
This has long been a feature of workplace projects, but today’s environment raises the stakes, especially for large occupiers. With portfolio optimization continuing to be the priority for many clients, leadership’s first question about any workplace investment is often “How much will that cost?”
But hidden inside that question are others: “Did you look at other options?” “Why is this important now?” Corporate real estate teams are under growing pressure to answer them, and they’re doing it with lean teams, often without the time or design expertise to answer confidently.
That pressure tends to produce one of two outcomes:
This is why NELSON created Shape.
Shape is a fast, bounded, and collaborative way to give definition to a workplace project before committing to full design services. It puts design judgment in the room while the important decisions are still fluid and uses technology to compress exploration from weeks into hours.
Shape is made up of four steps:
Technology streamlines programming and blocking by shifting effort from doing to deciding. By replacing manual spreadsheets, PDF redlines, and drawn-out review cycles with live, interactive decision-making, Shape can help clients set a direction in a few sittings rather than weeks of back-and-forth.
For lean teams, that means a way to answer leadership’s questions quickly, at a known price, with design judgment in the room.
Just as important as what Shape delivers is how easy we’ve made it to access. Traditionally, effort needs to be scoped, hours estimated—engaging a designer can seem like a project itself. Shape reimagines this experience by providing streamlined online configuration, transparent pricing, and defined deliverables tailored to your exact question.
There are no lengthy RFPs, complex proposals, or fee mysteries. As one client put it, Shape is the kind of thing they can do without a PO. It brings the ease of a consumer experience to an important business decision—helping clients determine whether and how a project should move forward before committing to full design.
NELSON Shape is not just a scaled-down version of a traditional design contract. It is an intentional, agile tool designed for a routinely overlooked moment: after you realize a spatial need exists, but before your capital, timeline, and strategy harden around unexamined assumptions.
Shape helps our clients make sure the project that moves forward is the one that should.
The short version of what people ask before bringing a designer in early. Still unsure? Get in touch.
Shape is intentionally small and fast, with transparent pricing proportionate to this early stage. It gives you access to design thinking during the fluid, early phase without committing to a full project. When you’re ready to build, that thinking carries forward.
Early programming happens in almost every project. Someone has to sketch out how much space is needed and what it should accommodate, often with limited time, incomplete information, and whatever expertise is available.
Shape brings a designer and a structured approach to that work. We help turn rough requirements into something you can test and discuss, moving the conversation from “What have you seen out there?” to “What could work for us?”
We believe that can shorten the path to a well-defined project while laying the groundwork for fuller, more detailed programming later.
Nothing, really, and the designers doing that work are probably good at what they do. But the issue isn’t skill; it’s the system. Free work rarely gets anyone’s best effort or top priority. That’s not a criticism of anyone; it’s how incentives work.
If early decisions shape how a project moves forward and how it ultimately performs, the work behind those decisions should be held to a real standard. Shape gives that early work a defined scope, a fair price, and the attention it deserves.
Maybe. But consider one example. Last year, a major portfolio client changed the number of private offices they needed during schematic design, and that single adjustment drove a 15% cost overrun on a $100,000 project.
That’s painful on its own. Repeated across several projects, misses like that can sink portfolio health fast. Program decisions like this one are exactly what Shape is built to settle before design begins.
Use Shape when you have a workplace decision to make. These are some of the strongest use cases, but there are others:
Shape works best when the larger strategic direction already exists or can be articulated quickly—as may be the case with a founder-led company. When culture, ways of working, or stakeholder alignment are themselves unresolved, that may require a deeper strategy engagement.
We also recognize that a full workplace strategy engagement can feel like a significant commitment of time and money before a project is defined. We’re developing an optional strategy offering within Shape to give clients more support at this stage, with a scope proportionate to the decisions they need to make.
No. A straightforward way to buy design expertise doesn’t make the thinking generic. You’re getting access to experienced designers at a moment when their judgment is often missing from the conversation.
Making that expertise available earlier gives your priorities more influence over the project from the outset—and a better chance of becoming a workplace that is yours and works for you.
Early visualizations help you explore a direction and discuss possibilities with stakeholders. They show what a space could become; they aren’t a fully developed design or a promise of the finished result.
If you have workplace standards or guidelines, we can use them to explore different levels of change. Without those, your brand guidelines and intended level of investment can provide a starting point.
Visualization is optional. If your immediate question is about requirements or whether a layout will fit, you can leave it out.
Of course. Email the Shape team and tell us what you’re considering. We’ll help you work out whether Shape is a useful next step and which services fit your question.
Each engagement is different, but our aim is to make Shape easy to get started with, with clear pricing proportionate to the task at hand. (Ideally, it’s a small enough commitment to avoid layers of internal approval.) Click “Shape your project” below to choose what you need and see your price.
